Client Profile

A global leader in agricultural chemicals with an annual spend of nearly 4 billion euros and 250 staff in the procurement function.

The Challenge

A centralised procurement organisation already existed in this multinational, but the organization needed to reach a higher level of maturity to meet further procurement targets.

The processes were mainly operational and the first implementations in digitalisation did not bring about the desired improvements on the contrary, efficiency dropped.

Hudicor’s approach

Detailed master data cleanup was carried out by Hudicor to ensure reliable analysis of spend and procurement intelligence.

All spend categories were examined in detail in order to determine the potential for savings and an action plan was designed to develop more local suppliers to support local supplier communities and eco-systems.

In parallel a full diagnostic was executed on the procurement function including the operational processes, the organisation, the supplier management, sourcing, performance management and digitalisation: the As-Is. In workshops, comparing with best in class,  the achievable improvements were defined: the To-Be. This resulted in an overall roadmap, the way forward. Subsequently, improved purchasing processes and procedures were designed.

One of the challenges was to assure formerly unsatisfying digitalisation could be turned around.

Strategic sourcing creates value but can also be a lever to reduce the operational workload.
